Managing Up With AI Starts With Knowing What Matters
You spend days on a document, hand it to your boss, and the feedback comes back on things you could have predicted. They always ask about risk. They always want the numbers up front. The signals were there in past meetings and emails, but nobody has time to reread all of it before every deliverable.
That is what this agent is for. Boss Brain is a Microsoft 365 Copilot agent that learns what your boss cares about from your meeting transcripts, emails, and Teams chats with them. Give it a draft, and it tells you what to change and why, then writes a new version that lines up with those priorities. You practice on the AI first, so your real boss sees a stronger first draft.

The video builds Boss Brain from scratch in Agent Builder and then runs it on a real draft, so you can see the kind of feedback it gives before you build your own.
What Boss Brain Found in the Demo
The demo uses a playful sample project, a design document for a flying carpet, and a manager who has given plenty of feedback in meetings and email. After reading those sources, the agent came back with three things:
A summary of what the manager consistently cares about, in this case the physics, passive stability, and redundancy margins, with citations to the meeting transcripts where each came up
A section-by-section explanation of where the draft already fit and where it was less explicit than the manager's own feedback
A rewritten Word document with an executive summary and new diagrams, ready to open
The citations are what make it useful. Every suggestion points back to something the manager actually said, so you can check the reasoning instead of taking the agent's word for it.
What You Need
A Microsoft 365 Copilot license. Using your email, Teams chats, and meetings as knowledge depends on it
Meeting transcripts, emails, or chats with your boss that the agent can read. In the demo, transcripts are saved in a SharePoint folder
Access to Agents in Copilot. If you do not see the Agents section, your IT team may have turned it off, so ask them
How to Build Boss Brain
Describe the agent instead of configuring it
Select New agent in Microsoft 365 Copilot. You can fill in every field yourself, but describing the agent in a few sentences is faster, and Copilot drafts the name, description, and instructions for you
The description used in the video, with one change noted below: "Using various knowledge sources I give you that include my boss, I'd like you to create an agent that understands what they care about and what they don't care about. Once we know more about what they care about, help me create deliverables that are more closely in line with it. When responding, provide a summary of my boss's working style and priorities and align each of your recommendations to them."
The video asks for a summary of the boss's "personality traits." We changed that to working style and priorities, which keeps the agent focused on work rather than on judging the person
Name it and review the instructions
On the Configure tab, rename the agent (the draft name in the video was far less catchy than Boss Brain) and use the pencil icon to upload an image
Read the drafted instructions before moving on. They decide how the agent behaves, so it is worth a few minutes
Add your knowledge sources
Specific meeting chats: in the Knowledge section, search and pick from the Chats tab (up to five chats)
A SharePoint folder of meeting transcripts: copy the folder's address from your browser, paste it into Knowledge, and press Enter. The whole folder becomes a source
Your email: choose My emails. This covers your whole mailbox, and people you share the agent with do not get access to your email through it
Turn on Only use specified sources so the agent leans on these sources first. It still uses general knowledge for simple questions
Turn on two capabilities
Create documents, charts, and code lets it write the new version of your document. This is the Python you see running in the video
Create images lets it add diagrams where they help
Replace the suggested prompts with your own
Copilot suggests starter prompts, but the video deletes them and adds one called The Boss Pleaser: "Review the attached document and let me know how to change it so that my boss is happy with it. Review all the knowledge sources that contain information about what is or is not important to my boss and be specific to their focus areas. Also recreate the full document as a new version and make it available. Include images where it makes sense."
A well-written starter prompt matters almost as much as the instructions, because it is what you run every time
Select Create, then Go to agent. Boss Brain now appears under Agents, where you can pin it. To change it later, open the agent's menu and choose Edit.
Running It on Your Draft
Pick the Boss Pleaser prompt, attach your document with the plus icon, and send it. Expect it to take a little while, because the agent reads through every source before answering. The result comes in the same order as the demo: what your boss cares about, how your draft lines up, and a link to the revised document.
Treat the rewrite as a strong suggestion rather than a final version. Read the cited sources for anything surprising, keep what fits, and make the last call yourself.
Why Build an Agent Instead of Using a Regular Chat?
A fair question, and the honest answer is that a new Copilot chat with the same files attached can do much of this. The difference is repetition. If you prepare deliverables for the same boss every week, an agent keeps the instructions, sources, and prompt in one place, so it works like a ready-made template instead of something you set up from scratch every time.
Use It With Care
An agent that studies a coworker's emails and meetings deserves some thought about how you use it:
Keep it about work preferences, such as "wants the risks up front," and not about personal judgments
It only reads content you already have access to, so it surfaces what is already in front of you rather than anything new
Keep its output to yourself. A summary of your boss's priorities is useful for you and awkward to forward
Used this way, it is simply a faster way to do what good employees already do: pay attention to what their manager asks for.
Where to Take It Next
Boss Brain is a starting point. From the agent's menu, you can copy it to Copilot Studio to add actions and automation, and from there take it further with pro-code tools, as we cover in how to use VS Code and GitHub Copilot to build a Copilot Studio agent. What would your boss's top three priorities turn out to be?
